The Agent Layover Tax: Count Every Minute You Manage

The Departure

A cheap agent run can still produce an expensive result. If it works while you fly but takes 18 minutes of a 35-minute connection to brief, check, correct, and restart, the real bill isn't the model charge. **It's the layover the agent took back from you.

The Use Case: It runs the same bounded revenue job from Dispatch #032 while you're airborne, then returns the work and the numbers needed to judge whether that job deserves another flight.

The Build: Don't add a second agent yet. Add a ledger to the one you've already tested.

Create a Project for the job, attach only the approved trip brief and any required account materials, then start the task before boarding. Replace the brackets in this prompt:

"You are running one bounded wheels-up job: [JOB]. While I'm unavailable, review only [APPROVED SOURCES] and produce [EXACT FINISH LINE, such as up to three source-linked follow-up drafts for accounts tied to this trip]. Do not send, post, edit records, purchase, cancel, or contact anyone. You may send one phone alert only if [NAMED MEETING, DEADLINE, OR LIVE DEAL] crosses this threshold: [THRESHOLD]. Everything else waits for landing. Return one landing packet with: completed result; source links; any blocked item; machine cost shown by the tool, or NOT AVAILABLE; and a blank scorecard for my briefing, review, correction, and recovery minutes. Ask me to mark each result ACCEPTED or REJECTED after review. Never estimate a missing cost or invent a source."

When you land, record five numbers:

  • Machine cost: the run cost the tool shows, if available

  • Briefing: minutes spent setting up this flight's job

  • Review: minutes spent deciding whether the output is usable

  • Correction and recovery: minutes spent fixing work or restarting a failure

  • Accepted results: outputs you used without a full redo

Then calculate both views:

human minutes per accepted result = total human minutes ÷ accepted results

full cost per accepted result = (machine cost + (total human minutes × your value per minute)) ÷ accepted results

Use your own planning value for a minute. This isn't accounting. It's a quick way to expose the “cheap” workflow that keeps eating the time before your next client meeting.

If ChatGPT isn't your stack, use the same ledger inside a Claude Project or Cowork job, a Gemini Gem or scheduled action, or a Grok Automation. Their triggers, connectors, background behavior, and permissions differ. Confirm what your tool can read, what can keep running, and where alerts appear before you close the laptop.

The Upgrade

Topic: Run the three-flight Layover Tax test

  1. Set the boundary. Keep the #032 job to one finish line, record your briefing time, and allow one phone interruption only for a named revenue exception. No routine progress alerts.

  2. Score three landings. After each flight, log machine cost plus every briefing, review, correction, and recovery minute. Count a result only if you accept it without doing the job over.

  3. Make the call. Keep the job if it returns more time than it consumes on all three flights. Narrow it if one repeated step creates most of the drag. Kill it if you still spend the connection rebuilding the work.

The Landing

Before your next trip, add the Flight Ledger prompt to the one wheels-up job you built last week. Start the task, switch on the one-exception rule, and close the laptop. When you land, start the timer before opening the queue. That number decides whether the agent gets another flight.
